Company: Locomotive Creative Group (company that offers solutions for the construction sector by making 3D images and movies.)
Period and place: 2020 in Brazil
This was not my first experience creating an entire Marketing sector from zero. Since 2016 I have been developing structural improvements that always led to compliments after achieving great results. But this project is special, as it brought the greatest results until now, and it was done completely from scratch, even with my attention shared with different projects.
The challenge was to create an entire sector for digital marketing, acting as a subsidiary company inside Locomotive.
What was developed:
1- Base structuring: I organized meetings, studies and tests to determine the best workflow to be followed, and divided the production and delivery teams, the description of roles and definition of salaries, design and analyses the types of customers, pricing, adjusting services, definition of delivery time to be aligned with client’s needs, definition of OKRs and important metrics to present to the client, the definition of success.
2- Documentation: Designed and created our online job platform, in a paid version of Trello + Google Drive + plugins to manage and automatise the work process. In a Trello’s tab, we also had an FAQ for all the team to find the step by step of activities, making sure that it was standardized, including how to use that platform.
3- Organization: Developed a specific feedback worksheet for each meeting, standardization of sale support material, reports to be presented to the client, and other types of internal documents.
4- Hiring process: Hiring the best fit for the team is not an easy task, but it was fundamental at this stage being a very important part to achieve the best outcome scenario.

5- Training: At this stage, I created a special program for knowledge exchange and capacitation, by the name LOCOAcademy. This program provides all agents access to a platform of paid courses by Locomotive and periodically we had meetings where a professional from the team shared his knowledge on something specific that had a link to our work.
